I've been doing marketing for 25 years. Enough to have watched a full era die twice. First it was print and TV surrendering to display and search. Now it's search itself surrendering to something stranger: the answer. People aren't scrolling through ten blue links anymore. They're asking ChatGPT, Perplexity, Google AI Overviews, Claude, Gemini or Copilot, and reading whatever those systems decide to paste back.
That shift has a name. It's called GEO — Generative Engine Optimization — and it's the part of the job most agencies still haven't learned how to do. Below is the honest picture of what changes, what doesn't, and what to do about it before your category gets carved up without you in the picture.
What exactly is GEO?
GEO, short for Generative Engine Optimization, is the practice of structuring a brand's content, authority signals and third-party presence so AI systems cite that brand inside their synthesized answers. Where SEO optimizes a page to rank inside a list of blue links, GEO optimizes content so generative AI systems extract and cite it. SEO cares about position. GEO cares about citation. That's the one-line version, and it carries more than it looks.
Here's what carries underneath: an AI answer layer doesn't always show a list. Often it shows a single paragraph with three or four sources woven into it. You're either in that paragraph or you don't exist for that query. The stakes shifted from placement to presence.
So is SEO dead?
No. And anyone telling you it is is trying to sell you something. Classic SEO — indexability, site speed, clean canonicals, authority, link equity, a crawlable structure — is the oxygen GEO breathes. If a model can't reach your page, it can't cite it. If your domain has no authority signals, it won't be selected. All of SEO still applies. It's just no longer enough.
Think of it as layers. SEO is the plumbing. GEO is what you put in the sink. A beautiful basin on a broken pipe won't hold water. A perfect pipe with nothing in the sink won't feed anyone.
What actually behaves differently in the AI answer layer
Three behaviors separate AI engines from Google's classic ranking. They rewire the playbook.
First, they extract passages, not pages. An AI system doesn't cite your homepage, it cites a paragraph. If your key claim lives inside a 400-word block, the model may skip it. A self-contained 40-60 word paragraph with a clear subject, clear claim and clear source gets picked over a longer, prettier one. Write each paragraph as if it could be pulled out and quoted alone, because it can.
Second, they borrow authority from third parties. A mention on Wikipedia, a well-rated Reddit thread, a YouTube explainer, a G2 review, a recognized industry publication — all of these raise your citation probability more than one more post on your own blog ever will. Research from Princeton's GEO study (KDD 2024) found that brands are roughly 6.5 times more likely to be cited via third-party sources than from their own domain. That ratio alone should rearrange half your content plan.
Third, they reward evidence, punish stuffing. The same Princeton study ranked the tactics that move AI visibility: citing sources gives roughly +40%, adding statistics with sources around +37%, expert quotations around +30%. Keyword stuffing actively hurts — about -10% visibility. Classic SEO grew up gaming density. GEO punishes it.
SEO cares about position. GEO cares about presence inside the answer.

The boring piece most brands miss: entity consistency
Language models don't really see websites. They see entities — a brand, a person, a product, a category — and the statements the web makes about each. If your homepage calls you "a creative boutique in Miami" and your LinkedIn says "digital agency" and your Crunchbase profile says "marketing consultancy" and your case study PDF says "AI-powered marketing partner," the model doesn't have an entity, it has a blur. Blurs don't get cited. Sharp, repeated, boringly-consistent descriptions do. The fix isn't glamorous. Pick the one-line description of who you are and repeat it, verbatim, across your own site, your team's bios, your schema, your review profiles, your press, your guest posts.
Five things to do this week
- Unblock AI bots in robots.txt. Allow GPTBot, ChatGPT-User, PerplexityBot, ClaudeBot, anthropic-ai, Google-Extended and Bingbot. If you've blocked any of them "for safety," you've also removed yourself from the answer engines they power.
- Rewrite your homepage first paragraph as a definition. A clean 40-60 words that names your category, your audience and your differentiator in plain language. Boring on purpose. That paragraph is what gets pasted when someone asks ChatGPT about you.
- Add an FAQ section to your three most important pages. Use the phrasing buyers actually type into ChatGPT — questions, not keywords. Answer each one in 40 to 60 words. Mark it up with FAQPage schema.
- Publish a comparison page for your category. Tables beat prose in answer engines because they're trivially extractable. List the alternatives honestly, including where you lose. A comparison that admits weaknesses gets cited more than a sales page that pretends to be one.
- Layer in schema. Article or BlogPosting on posts, FAQPage on FAQs, Organization sitewide with sameAs links to your LinkedIn, Wikipedia (if you have one), Crunchbase and main social profiles. Structured data is a clear machine-readable voice in a room full of noise.
None of that is glamorous. None of it needs a platform, a new vendor or a retainer. It's the kind of work a competent team can do in a week. The reason most brands haven't done it isn't difficulty — it's that their agency hasn't mentioned it yet.
If your agency still measures success by blue-link rankings in 2026, they're optimizing for a storefront most of your buyers aren't walking past anymore.
